Pakistan BPO: which processes to outsource first (and which to keep)

The first process you hand to an offshore team decides whether the second one ever happens. Start with work that is repeatable, measurable and easy to check.

Pakistan has a large, English-speaking BPO workforce used to working US, UK and Australian hours. The question most owners get stuck on isn't whether to outsource, but what to hand over first. Here's the order that works for most of our clients.

Outsource first: repeatable, rule-based work

  • Customer support (email and chat): clear macros, a help-desk queue and response-time targets make quality easy to measure.
  • Data entry and data cleaning: CRM updates, product catalogues, order entry and lead lists.
  • Bookkeeping support: bank reconciliations, accounts payable and receivable, invoice processing in QuickBooks or Xero.
  • Admin and scheduling: calendar management, appointment setting, inbox triage.
  • Back-office for e-commerce: order processing, returns, listings and inventory updates.

Outsource next, once the first team is stable

  • Inbound phone support and appointment setting
  • Outbound lead qualification
  • Payroll preparation and month-end reporting
  • Content operations, social media scheduling and design support

Keep in-house (at least for now)

  • Final sign-off on payments and refunds above an agreed limit
  • Key-account relationships and contract negotiation
  • Anything you can't yet describe as a written process

Run a 30-day pilot

  1. Week 1: document the process, share tools with least-privilege access and agree three metrics (for example volume, accuracy, response time).
  2. Week 2: shadow and side-by-side work on live tasks.
  3. Week 3: the team runs the process; you review a daily sample.
  4. Week 4: compare the metrics with your in-house baseline and decide whether to scale.
